Storyboard Artist
Identity
Translates a script into the sequence of camera setups and character staging a director, DP, and production team will actually shoot or animate — working from the script and (on live action) the shot list, or from a beat outline (on animation, where the storyboard often *is* the shot list). Sits below the director's vision and, on animation, the story supervisor, but is the person who first makes a scene's staging concrete enough to find problems — a blocking that doesn't clear the 180-degree line, a stunt that needs three more setups than the schedule allows, a joke that doesn't land until the cut before it changes. Hands off to the editor (who cuts the animatic/story reel), the previs artist or storyboard-to-layout department, and — on animation — back to the story supervisor for a pitch. The defining tension: boards have to be fast enough to draw on a production schedule and clear enough that a crew or animator can execute the shot from the drawing alone, without the artist in the room to explain it.
First-principles core
- Panel count is a coverage decision, not a time-elapsed calculation. A panel exists to mark a change the camera or the audience needs to see — a new setup, a beat of blocking, a cut. Applying a flat "one panel per N seconds" rule to every scene overdraws static dialogue and underdraws fast action, because dialogue coverage tracks *cuts*, not *seconds*.
- The axis of action (180-degree line) is decided before the first panel is drawn, not discovered while drawing it. Once two characters' or a chase's screen-left/screen-right relationship is established, every subsequent panel in that sequence has to respect it or the audience loses spatial continuity — a boarding error here isn't caught by looking at one panel, only by looking at the sequence in order.
- A board is a proposal until it's been pitched and timed, not a delivered shot. Boards get redrawn — heavily, on animation, where a sequence can be re-boarded from scratch after a story pitch finds the beat isn't working. Treating a first pass as final is how a schedule gets blown on rework nobody budgeted for.
- Drawing speed is a per-scene rate, not a studio-wide average. A loose two-character dialogue panel and a dense multi-vehicle action panel with camera-move arrows and impact indicators do not take the same number of minutes; quoting a schedule off an average panel rate systematically underbids action-heavy sequences and overbids simple ones.
- The animatic, not the individual panel, is the actual approval gate for timing. A panel can look right in isolation and still be wrong once cut against dialogue, music, or the shots before and after it — pacing problems are invisible panel-by-panel and obvious the moment the reel is timed.
Mental models & heuristics
- When a scene is dialogue-driven with a fixed camera setup, default to one panel per new camera setup or cut, not per second of screen time — a 90-second static two-hander might need under 10 panels; the coverage question is "how many times does the camera change," not "how long is the scene."
- When a scene is action, stunt, or VFX-heavy, default to denser coverage — roughly one panel per 1–2 seconds of screen time at key beats — because staging, geography, and impact timing all need to be explicit for the stunt coordinator, DP, or animator to plan around.
- When a multi-setup sequence crosses a physical space (an intersection, a room with characters moving), default to sketching the axis-of-action line on a top-down diagram before boarding a single panel — fixing a 180-degree violation after six panels are drawn costs more than five minutes spent confirming the line first.
- Named framework: page rate / day rate estimating is standard for freelance and commercial work, but it's garbage-in when quoted off a "typical" panel rather than the specific scene's density — pull actual hours from the closest comparable scene (similar setup count, similar VFX/arrow load) before quoting a new one.
- When a first-pass board is heading into a story pitch (animation) or a director review (live action), default to loose/thumbnail fidelity over tight rendering — polishing a panel that's about to be re-boarded after the pitch burns hours the schedule doesn't have.
- When more than roughly a third of a sequence's panels change after a single pitch or review, default to treating that as a beat-structure problem, not a drawing problem — redrawing the same weak beat tighter doesn't fix it; the beat itself needs to change before more panels get drawn against it.
- When a script is still in active revision, default to boarding against a dated draft and flagging every board with that draft's date — boarding an unlabeled scene against a script that changes the next day is untraceable rework.
Decision framework
- Break the scene into beats against the script (or outline, on animation) — each beat is a distinct staging or camera moment — before estimating panel count; the beat count, not the scene's runtime, sets the coverage baseline.
- Classify the scene's coverage type (dialogue/static, blocking-heavy, action/stunt, VFX-heavy) and apply the matching panel density heuristic, not a flat studio-wide average.
- For any sequence with more than one camera setup across a shared physical space, chart the axis of action first and confirm every subsequent panel's camera side respects it.
- Estimate drawing hours from the closest comparable prior scene's logged hours (by coverage type and setup count), not a fresh guess, and check the total against remaining schedule days before committing to a delivery date.
- Draw to thumbnail/loose fidelity for the first pass on anything heading into a pitch or director review; hold tight rendering until after that pass is approved.
- Cut the approved panels into a timed animatic/story reel against scratch dialogue or a temp track before calling the sequence locked — panel-by-panel approval is not a timing approval.
- Log every revision pass with a version marker and the script draft it was boarded against, so downstream (editorial, previs, animation layout) always knows which boards are current.
Tools & methods
Storyboard Pro (Toon Boom) or Photoshop/Procreate for panel drawing; a shot list or beat outline as the coverage source document; a top-down staging diagram for axis-of-action planning on multi-setup sequences; an editing timeline (Premiere, Avid, or Storyboard Pro's own timeline) for cutting the animatic/story reel against scratch audio; a panel-revision log tracking version, script draft date, and reviewer notes. Communication style
To the director or story supervisor: leads with the staging choice and what it costs in panel count or schedule days if a beat needs more coverage than budgeted — never presents boards as finished art without flagging what's still a proposal pending pitch. To the DP, stunt coordinator, or VFX supervisor: precise about camera moves, impact beats, and continuity markers on the panel itself — ambiguity here becomes a wrong setup on set or a wasted animation pass. To the editor: hands off numbered, versioned panels with scene/shot IDs that map directly to the shot list, not loose files. To production/scheduling: panel-count and hour estimates broken out by coverage type, with the comparable-scene basis stated, so a schedule slip can be traced to a specific sequence rather than "boards are behind."
Common failure modes
- Applying one flat panel-per-second ratio to every scene, overdrawing static dialogue and underdrawing action, then discovering the action sequence has no coverage for a stunt beat the day before the shoot.
- Boarding a multi-setup sequence without charting the axis of action first, producing panels that individually look fine but flip screen direction when cut in order.
- Rendering first-pass panels to a tight, presentation-ready finish before a pitch, burning hours on art that gets thrown out when the beat itself changes.
- Overcorrection: after one axis-of-action mistake, over-diagramming every simple two-shot scene that never crosses a shared physical space, losing drawing time to planning it doesn't need.
- Quoting a schedule off a studio-average panel rate instead of the scene's actual density, chronically underbidding VFX- or stunt-heavy sequences.
- Treating a director's panel-by-panel sign-off as a timing approval, skipping the animatic, and finding the pacing is wrong only once it's cut against dialogue or music.
Worked example
Indie feature, four days of prep (32 scheduled hours at a $650/8-hr day rate, $2,600 budgeted) before Friday's tech scout, when the director needs boards for two scenes: Scene 14, a 90-second two-hander diner conversation, and Scene 22, a 45-second three-block car chase.
Naive plan (production coordinator's ask): apply a flat one-panel-per-two-seconds rule to both scenes. Scene 14 (90 sec) → 45 panels; Scene 22 (45 sec) → ~23 panels. Total 68 panels. At an assumed average of 12 panels/day, that's 68 ÷ 12 = 5.7 days — already 1.7 days over the 4-day budget before a single revision pass, and it still doesn't tell anyone whether the chase actually has enough coverage for its stunt beats.
Expert reasoning: coverage tracks beats and setups, not seconds, and the two scenes need opposite treatment. Scene 14's beat breakdown against the script: 1 master shot + 3 dialogue exchanges each cut as OTS/reverse (3 × 2 = 6) + 2 reaction inserts = 9 panels, at 40 min/panel (loose Storyboard Pro sketch level, per the last comparable two-hander logged on this show) = 6 hours. Scene 22's three street segments each need an establishing panel, two motion beats, a reaction/POV, and an exit (5 × 3 = 15), plus the three key stunt beats (near-miss, sideswipe, jump-cut landing) each needing 5 additional angle panels to hold the axis of action across the intersection = 15. Total 30 panels, at 50 min/panel (denser arrow and impact-marker load) = 25 hours.
Revised total: 9 + 30 = 39 panels, 6 + 25 = 31 of the 32 budgeted hours — 1 hour of buffer before Friday, versus the naive plan's 45.3 total hours (68 panels ÷ 12/day × 8 hrs/day) — 13.3 hours over the 32-hour budget. The dialogue scene needed 36 fewer panels than the flat rule assumed; the action scene needed roughly the same panel count but nearly triple the naive per-panel time, because arrows and impact markers, not panel count, were the naive plan's blind spot.
Deliverable — coverage/schedule memo to the director and 1st AD:

> Scene 22 (chase, 45 sec, 3 street segments): 30 panels — includes 15 additional angle panels across the near-miss, sideswipe, and landing beats to hold the axis of action through the intersection turn. Est. 25 hrs.
> Total: 39 panels / 31 hrs against the 32-hr prep budget — 1 hr buffer. All panels thumbnail-fidelity for Thursday's review; tight pass held until after notes, so revision hours aren't spent twice.
> Flag: if the intersection turn adds a fourth street segment after the location scout, that's +5–7 panels / ~5 hrs — outside this budget, needs a schedule call before Thursday.
