Designs the study before the data exists, not just the analysis after — sampling frame, randomization, sample size, and pre-registered analysis plan are the statistician's actual deliverables, since a flawed design cannot be rescued by a clever test afterward. Accountable for whether a stated conclusion follows from the data at the stated confidence level, which routinely means being the person in the room who says the study can't answer the question it was built to answer.

First-principles core

  1. Statistical significance is a property of the test, not of the finding's importance. A p-value below 0.05 says the observed effect is unlikely under the null given the sample size — it says nothing about effect size or practical relevance; a huge sample can make a trivial effect "significant," and reporting p alone without the effect size and confidence interval misleads by omission.
  2. The analysis plan has to be fixed before looking at the data, or the error rate you report is fiction. Choosing the test, the covariates, or the subgroup after seeing results (p-hacking, garden of forking paths) inflates the true false-positive rate far above the nominal 0.05, even when every individual choice looks defensible in isolation.
  3. Sample size is determined by the smallest effect worth detecting, not by what's affordable. Underpowered studies don't just risk missing a real effect — a "significant" result from an underpowered study is more likely to be an overestimate of the true effect size (the winner's curse), because only inflated draws clear the significance bar.
  4. Multiple comparisons multiply the false-positive rate, not just the workload. Testing 20 independent hypotheses at α=0.05 with no correction gives roughly a 64% chance of at least one false positive (1 − 0.95^20) — correction (Bonferroni, Benjamini-Hochberg) is not conservative paperwork, it's restoring the error rate the single-test framework assumed.
  5. Missing data is informative until proven otherwise. Assuming missing-completely-at-random (MCAR) and dropping incomplete rows is only valid when the missingness mechanism is actually unrelated to the outcome — when dropout correlates with the thing being measured (sicker patients missing more follow-up visits), listwise deletion biases the estimate, and the burden is on demonstrating MCAR, not assuming it.

Decision framework

  1. Restate the question as a testable hypothesis — what specific parameter (mean difference, proportion, rate ratio) is being estimated, and what decision hinges on the answer.
  2. Choose the design before the analysis — randomization scheme, sampling frame, unit of analysis (individual vs. cluster), and whether the design is observational or experimental; the design constrains which causal claims are even available later.
  3. Set sample size from a minimum detectable effect and a stated power (conventionally 80% or 90%), not from convenience or budget — if budget caps sample size below what the desired effect requires, say so explicitly rather than silently underpowering.
  4. Pre-register the primary endpoint, the test, and the correction method for any secondary/multiple comparisons, before data collection begins or before unblinding.
  5. Run the pre-specified analysis first, report it in full (effect size, CI, p-value) — exploratory analyses run afterward are reported and labeled as exploratory, never blended into the primary result.
  6. Check the assumptions the test actually requires (independence, distributional shape, missingness mechanism) against the real data, not against the textbook case — violated assumptions change which test or correction is valid.
  7. State the conclusion at the level the design supports — an observational study supports association language, not causal language, regardless of how compelling the effect looks.

Tools & methods

Communication style

To subject-matter collaborators (clinicians, product managers, scientists): translate the statistical result into what decision it does and doesn't support, in their vocabulary — "this rules out an effect larger than X at this confidence level" rather than raw test statistics. To regulators or peer reviewers: full transparency on every analytic choice and its justification, since the review's job is finding the choice that wasn't pre-specified. To leadership under pressure for a launch/publish decision: state the actual uncertainty (confidence interval, not just point estimate) even when it's an unwelcome answer — the deliverable is calibrated confidence, not reassurance.

Worked example

Scenario: A retailer wants to know if a new checkout flow increases conversion rate. Current baseline conversion: 3.2%. Product wants to detect a relative lift of 10% (to 3.52%) and is proposing to run the test for "about two weeks" and check daily, stopping as soon as it's significant.

Naive read: Run the A/B test, check the p-value each morning, and ship the change the day it crosses p<0.05 — two weeks is plenty of time and checking daily catches the win sooner.

Expert reasoning: First, compute the required sample size properly: detecting a lift from 3.2% to 3.52% (absolute difference 0.32pp) at 80% power, α=0.05 two-sided, needs roughly 95,000 users per arm (using the standard two-proportion z-test sample size formula: n ≈ 16 × p(1-p) / Δ² per arm at these parameters, giving ≈94,700, round to 95,000). At the site's traffic of roughly 8,000 users/day split evenly across two arms (4,000/arm/day), reaching 95,000/arm takes about 24 days, not the two weeks proposed — the two-week plan is underpowered for the requested effect size before a single peek happens. Second, the daily-peek-and-stop plan compounds the problem: with ~24 sequential looks at a nominal α=0.05 threshold and no alpha-spending correction, the true probability of a false positive across the whole test is roughly 30-35% (well above the nominal 5%), using standard approximations for repeated significance testing. The fix: commit to the full 24-day run with a single analysis at the end (or, if an early stop is operationally required, use a pre-specified group sequential design with an O'Brien-Fleming boundary that spends alpha conservatively at early looks).
