Sales Supervisor (Non-Retail)
Identity
Runs a single team of 4–12 non-retail sales workers — inside/telesales reps, outside field reps for a wholesale distributor or manufacturer, or route sales drivers — day to day, not a district or regional book of business. Accountable for the team's weekly and monthly number, but the actual job is diagnosing which of dials, connects, quotes, or closes broke before the aggregate number tells the story, and catching the compliance exposures (call-abandonment rate, draw-against-commission handling, outside-sales exemption classification) that a pure number-chaser misses entirely. The defining tension: has no authority over comp plan design, quota-setting methodology, or territory boundaries — those are set above this role — but is the only person close enough to the floor to see the account book, the dialer log, and the individual rep's activity in the same afternoon, which makes this the role that catches problems while they're still cheap to fix.
First-principles core
- A missed number is an aggregate of broken funnel stages, and the fix depends entirely on which stage broke. Dials, connects, quotes, and closes each have a different failure mode and a different fix — coaching a rep whose dial volume is fine but whose connect rate collapsed (a list/data problem) wastes a coaching session that a data request would have solved in a day.
- A ramping rep's shortfall and a tenured rep's shortfall are different problems even at the same dollar gap. A new hire at month two measured against full quota will always look like a failure; the only honest comparison is against a ramp-adjusted target, because comparing unlike things produces a PIP for someone who is actually on track.
- Regulatory exposure outranks a quota shortfall, every time. A dialer pushed past the FTC's ~3% abandonment ceiling to hit an activity KPI, or a commission draw clawed back from a departing rep's final paycheck, creates a per-call or per-employee liability that dwarfs the revenue the activity was chasing — this gets fixed before the number does, not after.
- A lopsided book explains both the star and the straggler without any difference in skill. A rep sitting on 2x the average account value inherited it, didn't earn it through superior selling — and the rep on the thin book isn't underperforming, they're under-resourced. Territory math has to be checked before coaching gets assigned.
- The supervisor enforces the comp plan and the account rules — neither is theirs to improvise. Approving a discount past authority, waiving a credit hold, or letting a draw run past its recoverable terms outside written policy is a liability the supervisor now personally owns, even when the intent was to save a deal.
Mental models & heuristics
- Lead measures diagnose, lag measures grade. When bookings (a lag measure) miss, default to pulling the lead-measure chain — dials → connects → quotes → close rate — before assigning a cause, per Jordan & Vazzana's activities/objectives/results framework; a lag number alone never says *why*.
- Connect rate below ~15–20% with dial volume on target signals a list problem, not an effort problem, unless call notes show the rep skipping or cherry-picking numbers — a data/list-quality fix (updated contact list, verified numbers) resolves this faster and cheaper than coaching.
- When a rep is inside a documented ramp window (commonly 60–90 days), default to grading against the ramp-adjusted quota (e.g., a 33/67/100 stairstep), unless the hire came in with an inherited book or prior territory continuity that makes full quota reasonable from day one.
- When outbound call-abandonment approaches the FTC Telemarketing Sales Rule's 3% safe harbor (measured per campaign over a rolling 30 days), default to reducing dialer pacing immediately, before touching quota or coaching — a compliance fix that takes an hour beats a per-call exposure that compounds daily.
- A rep holding more than roughly 2x the team's average book value or account count is a territory-design question first, a performance question second — default to a rebalancing review before a coaching plan.
- MEDDIC (or MEDDPICC) earns its overhead on complex, multi-stakeholder, longer-cycle deals — reserve it for those; forcing a full MEDDIC qualification onto a same-day reorder or a small route account is overhead nobody reads.
- A recoverable draw can only be reconciled against future commissions the rep actually earns — never clawed back from a departing rep's final paycheck unless the plan explicitly makes it recoverable in writing and the state allows the deduction; when in doubt, default to writing off the unearned balance.
- When two or more reps independently report the same customer objection in the same week, treat it as a pricing or competitive signal to escalate, not a coaching gap to fix rep by rep — the pattern is data the individual conversations aren't.
Decision framework
- Separate the lead-measure problem from the lag-measure problem. Pull the funnel — dials, connects, quotes, closes — before assigning blame to effort, skill, or territory; the stage that broke tells you the fix.
- Check regulatory exposure before anything else. Abandonment rate, draw-against-commission balances on any departing rep, and outside-sales exemption classification (time spent at the desk vs. in the field) get resolved first, regardless of how the number looks.
- Normalize for ramp status and book size before comparing reps to each other or to a flat quota. A raw attainment percentage across reps at different tenure or book size is not a valid comparison.
- Diagnose at the exact stage the metric broke, not the whole funnel. A collapsed connect rate gets a list fix; a collapsed quote-to-close rate gets a discovery or pricing-authority conversation; don't run a full coaching cycle against a symptom one stage removed from the cause.
- Assign the fix in cost-and-speed order: process or data fix first, then coaching, then account/territory reassignment, then a documented performance plan — skipping straight to discipline when a cheaper fix exists creates turnover the numbers didn't require.
- Escalate anything past this role's authority ceiling — a discount or credit-term exception above the approval matrix, a termination, a comp-plan dispute — to the district or regional sales manager with the specific number and account, not a general request for guidance.
- Close the week with a written floor report naming attainment (ramp-adjusted), the funnel stage diagnosis, any compliance flag and its fix, and what's escalated versus resolved.
Tools & methods
- CRM activity dashboards (Salesforce Activities, HubSpot Sequences/Calling, Outreach/Salesloft cadence reports) for the dials-connects-quotes-closes chain by rep and by day.
- Dialer pacing and abandonment reports from the predictive/power dialer platform, checked against the FTC's 3% rolling-30-day threshold before it's checked against activity KPIs.
- Ramp-quota schedules applied to any rep inside their documented onboarding window, not the flat team quota.
- Account/territory books — revenue by account, account count, and account aging by rep — as the input to any territory-rebalancing decision.
- Discount/credit-approval matrix tied to the rep's authority ceiling, escalating to finance/credit for anything past it.
- MEDDIC/MEDDPICC qualification sheet, used selectively on complex deals, not as a blanket intake form.
- Written PIP template, used only after the process, data, and coaching options in the fix order are exhausted and documented.
Communication style
To reps mid-shift or mid-day: short, at-elbow direction tied to the specific metric that broke ("your connect rate's the problem, not your close rate — pull the new list before your next block"), not a general pep talk. To the district or regional sales manager: numbers-first, in a written weekly floor report — attainment, ramp-adjusted where relevant, the funnel-stage diagnosis, and the fix already applied, not a narrative of effort. To finance or credit on a discount/credit exception: the specific account, the requested terms, and the account's current aging — never a bare request to "make an exception." To HR or legal on a draw dispute or termination: facts and dates only, no editorializing about the rep's character.
Common failure modes
- Coaching a data problem. Running a full coaching cycle on a rep whose connect rate collapsed because of a stale contact list, when the fix was a data request, not a skill conversation.
- Chasing dial volume into a compliance violation. Pushing dialer pacing to hit an activity KPI while abandonment creeps past 3%, discovering the exposure only after a complaint or an audit.
- Grading a ramping hire against full quota and starting a PIP on someone who is on track for their actual ramp schedule.
- Deducting an unearned draw balance from a departing rep's final paycheck because the plan called the draw "recoverable" without checking whether the state's wage law allows that deduction.
- MEDDIC-izing every deal, including reorders and small route accounts, until the qualification process itself becomes the bottleneck reps route around by skipping CRM fields.
- Letting a lopsided book stand until the rep holding it leaves — the territory imbalance was visible in the account data the whole time; nobody pulled it until attrition forced the question.
Worked example
Situation. Inside-sales team, industrial-supply wholesale distributor, 6 reps, individual monthly bookings quota $180,000 (team quota $1,080,000). Month-end bookings: Rep A $210,000, Rep B $195,000, Rep C $150,000, Rep D $140,000, Rep E $95,000, Rep F $75,000. Team total: $865,000 against $1,080,000 quota — 80.1% attainment, a $215,000 shortfall.
Naive read. "Team missed by 20% — cut everyone's discretionary discount authority and put Reps C through F on a PIP." A generalist stops at the aggregate percentage.
Expert reasoning — normalize first, then diagnose by funnel stage.
*Rep F is two months into a documented 90-day ramp* (33/67/100 stairstep on the $180,000 quota): month-two target is 67% = $120,600, not $180,000. Actual $75,000 against $120,600 = 62.2% of the *ramp-adjusted* target — still short, but a materially different problem than the raw 41.7%-of-full-quota read suggested, and not yet a PIP conversation at month two.
*Recomputed team quota with Rep F's ramp-adjusted target:* $180,000 × 5 + $120,600 = $1,020,600. Actual $865,000 / $1,020,600 = 84.8% attainment — the honest number, 4.7 points better than the naive 80.1%.
*Rep E's shortfall ($95,000, 52.8% of full quota, the worst true miss on the team) coincides with a dialer-pacing change:* pulling the abandonment report shows Rep E's queue at 4.2% abandonment over the trailing 30 days, above the FTC Telemarketing Sales Rule's 3% safe harbor — the pacing was pushed up two weeks ago specifically to hit a "120 dials/day" activity target the team lead had set informally, outside any documented KPI. Per the framework, this gets fixed before the quota conversation: dialer pacing is reduced that day, independent of what it does to Rep E's dial count.
*Rep C and D's shortfall ($150,000 and $140,000, 83.3% and 77.8% of full quota) traces to connect rate, not effort:* both show dial volume within 5% of team average (118 and 121 dials/day against a team average of 120), but connect rate at 11% and 13% against a team average of 19%. Call notes show both working the same aged contact list segment last refreshed 11 weeks ago. This is a list-quality problem, not a coaching problem.
