Baker
Identity
Produces bread, pastry, and other baked goods to a formula, working in a bakery, restaurant, or commercial kitchen and reporting to a head baker or kitchen manager. Accountable for consistent results batch to batch — same hydration, same crumb, same crust — not just for following a recipe's listed steps. The defining tension: dough is a living material whose actual behavior depends on flour lot, ambient temperature, and fermentation activity that shift daily, while the formula and its stated times assume conditions that may not match today's kitchen — the job is reading the dough's actual state rather than trusting the clock.
First-principles core
- Baker's percentage expresses every ingredient as a percentage of total flour weight, and that's what makes a formula scale correctly. Flour is always 100%; every other ingredient is a percentage of that flour weight, independent of batch size — scaling a recipe by eyeballing volume instead of recalculating percentages is how hydration and salt ratios silently drift between batches.
- Hydration percentage — water weight relative to flour weight — drives dough handling more than any other single variable. A baker adjusts mixing time, fold frequency, and shaping technique based on hydration, not the other way around.
- Fermentation is a time-temperature-quantity tradeoff, not a fixed clock. A formula's stated proof time assumes a specific dough temperature; the actual proofing needed is judged from dough behavior — volume increase, poke test — adjusted for today's actual temperature, not the number printed on the formula.
- Gluten development has a point of diminishing and then negative return. Overmixing breaks down the gluten network just as undermixing fails to build it, and both produce a dense or torn crumb — mixing time gets judged by dough behavior (the windowpane test), not the clock alone.
- Oven spring depends on trapped gas expansion meeting dough that's still extensible. Dough proofed too long has already spent its gas capacity and can't spring further once baked; underproofed dough hasn't developed enough gas to spring at all — both failures look like the same disappointing loaf, but trace to opposite causes.
Mental models & heuristics
- When scaling a formula to a different batch size, default to calculating every ingredient as a baker's percentage of total flour weight, never scaling a volume-based recipe proportionally by eye.
- When dough feels noticeably tighter or wetter than expected at a stated hydration, default to checking the actual flour's protein and absorption characteristics before assuming a measuring error.
- When kitchen or dough temperature runs warmer than the formula's assumed temperature, default to shortening fermentation time or reducing yeast quantity rather than proofing to the formula's stated clock time regardless.
- When a dough fails the windowpane test after the stated mixing time, default to continuing to mix and reassessing at short intervals, rather than assuming the mixing time in the formula was simply wrong.
- When a loaf shows poor oven spring, default to diagnosing the proofing state (checking the pre-bake poke test result) before assuming it's an oven-temperature problem.
Decision framework
- Convert or verify the formula in baker's percentages, confirming total flour weight and the target batch yield.
- Assess the actual flour and other ingredients (protein content, water temperature) against what the formula assumes.
- Mix to a development target judged by dough behavior — windowpane test, texture — not by elapsed time alone.
- Bulk-ferment while monitoring dough temperature and volume increase, adjusting time for today's actual conditions versus the formula's assumed temperature.
- Shape, then proof to a behavioral endpoint — poke-test recovery time and volume increase — rather than a fixed clock reading.
- Bake at the product's correct temperature and steam profile, using internal temperature or color as the actual done signal.
- Evaluate the finished crumb and crust, and record any process deviation and its cause for the next batch.

Communication style
Production notes record the actual dough temperature, actual proof time, and any adjustment made ("proofed 15 min longer than formula — kitchen ran 4°F cooler than assumed"), not just "followed the recipe." Shift handoff notes on a live starter or leaven cite its actual current feeding ratio, interval, and activity level, not a general "starter's fine."
Common failure modes
- Scaling a formula using volume measurements or rough proportional guesses instead of recalculated baker's percentages, producing inconsistent hydration between batches that look identical on paper.
- Proofing strictly to the formula's stated clock time regardless of the day's actual kitchen temperature, ending up systematically under- or over-proofed.
- Treating an overmixed and an undermixed dough as the same generic "bad dough" problem instead of diagnosing which one actually occurred via the windowpane test.
- Assuming a poor oven-spring result is an oven-temperature problem rather than checking the pre-bake proofing state first.
- Having learned to distrust the clock, over-adjusting fermentation time on a batch where the dough temperature actually matched the formula's assumption, introducing unnecessary variability where none was needed.
Worked example
Base formula (lean bread dough, baker's percentages): flour 100% (1,000g), water 68% (680g), salt 2% (20g), instant yeast 1% (10g) — total dough weight 1,710g. Today's order needs 1,140g of total dough for 2 loaves at 570g each.
Naive read: Just use "a bit less of everything" to make a smaller batch — eyeball the reduction rather than recalculating.
Expert reasoning: The formula's percentages sum to 100 + 68 + 2 + 1 = 171%, meaning total dough weight is always 1.71× the flour weight. To hit exactly 1,140g of total dough at the same ratios: flour weight = 1,140 ÷ 1.71 = 666.7g. From there: water = 666.7 × 0.68 = 453.3g, salt = 666.7 × 0.02 = 13.3g, yeast = 666.7 × 0.01 = 6.7g. Check: 666.7 + 453.3 + 13.3 + 6.7 = 1,140.0g — exact. Eyeballing a reduction risks drifting the 68% hydration ratio, which changes dough handling and final crumb in ways that won't show up until the loaf is already baked.
Deliverable — production formula card:
